Meeting Facilitation Case Study

Situation:
Company A is a hundred-year old manufacturer in the industries of Electronics,
Medical equipment,and Lighting. It was one of the pioneers in moving the trend
from hierarchical organizational structure to the matrix form during last
century. However, confronted with the growing requirement on market orientation
and product orientation, the company is forced to adjust its matrix to align
itself around global product divisions by eliminating the geographic focus.
This HQ strategy, after being received and implemented in China, induces to
the overthrowing authority of product divisions and the subordination vested
on regions. Coordination and integration has become very challenging and executives
in the leadership team start to question and throw doubt on the rationale
of their existing structure.
Therefore, in order to better coordinate and motivate senior managers, and
to support a continued sustainable development and balanced scorecard success
in Greater China, The China leadership team sought to partner with China based
consultants who have significant experience in facilitating strategic planning
and senior leadership team meetings. The chosen consultants will team with
the China leadership team to help design and facilitate a 3-day off-site with
desired outcomes.
Solution:
As a part of the planning for the offsite, MGP developed an interview protocol
and scheduled interviews with each of the 11 members of the China Management
Team regarding their perceptions of the vision, mission, role and scope of
the China Management Team; opportunities and constraints; roles and responsibilities;
possible Management activities going forward, team balanced scorecard metrics,
etc.
MGP summarized and presented the interview results to the China President
and the China Management Team for feedback, to identify common ground and
ideas for further development of the team; MGP drafted vision, mission, scope,
role and responsibility, future activity possibilities, and metric discussion
document, etc.
Based on the preliminary interviews, MGP met with the China President of Company
A to develop a final off site agenda and pre-work assignments ahead of the
off-site.
After consolidation, MGP finalized the 3-day meeting agenda which included
company strategy, vision and mission review, yearly performance review, SWOT
analysis, BSC analysis, clarification of roles and responsibilities, supplemented
by a lot interactive discussions, exercises, and activities among breakout
groups. Two senior MGP consultants Dr. William Mobley and Dr. Christina Showalter
facilitated the conference.
The meeting receives great success; every attendee found it highly valuable
for the integration and better alignment of their organization.
